Synergy's Project Management: Some Principles
 
The overall process of project management can be viewed as five overlapping, related processes - Initiating, Planning, Executing, Controlling and Closing. Each of these processes is summarized below.
 
 
 
Gather requirements and detail specification
Take the lead in reviewing the requirements document jointly with the offshore team.
 
The purpose of the Initiating Process is to formally recognize a new project exists, authorize the project to proceed onto the next step, and link the project to any ongoing work. It begins with the identification, screening and selection of ideas that provide value to the clients and maximize return on corporate investment.
 
 
 
Develop a formal design specification jointly.
Ensure appropriate offshore team
Ensure permanent onsite presence is in place - for effective integration with customer's team
 
In the Planning Process, the purpose is to determine more specifically what needs to be done, how the objectives will be met, who will be involved in the solution, when it will be implemented, and how much it will cost.
 
 
 
Ensure design is executed by the offshore team
Ensure FAD (Functional Analysis and Design Document), containing HLD (High Level Design) and LLD (Low Level Design), is published to the team before execution
 

The Executing Process concentrates on coordinating people and other resources to carry out the plan. That is, it is the execution of the project to deliver the products specified. Final client sign-off is the primary exit criteria of this process.

 
 
 
Follow a structured and formal process for reviewing, modifying and approving all end products
Use standardized templates and documents
Clearly define KPI (Key Performance Indictors) measurement, reporting and tracking mechanisms
 
Although Controlling occurs during every process with the use of Go / No-Go decisions and formal approvals of project documentation such as the Project Charter and Project Plan, the majority of Controlling occurs in concert with Executing. Controlling ensures that the project objectives are met through the regular monitoring and measuring of progress during Executing. Variances from the plan are identified, analyzed and corrected. In some cases, corrective action may require a return to the Planning Process.
 
 
 
The purpose of the Closing Process is to close project records, document lessons learned, and ensures that the efforts of project team members are properly acknowledged before their release from the project.

Project management processes are not individual, one-time events. They are interactive and overlapping and occur at varying levels of effort throughout the project. Activities in one phase may begin before another phase is complete as depicted in the following diagram.
 
 
Relationship of Project Management to Other Processes

Other activities, such as project governance, quality control, financial approval, supplier management and executive reviews are ongoing and occur during every project phase.

This methodology addresses management of the project, not the life cycle of the product development effort. At Synergy IT, most projects will follow the Information Technology Development Process (ITDP) to achieve their technical objectives. Keep in mind there may be other life cycles for other types of projects. Those in the engineering departments will follow a product development lifecycle appropriate for their projects.

A typical system development lifecycle (SDLC) guides the technical work of transforming business unit requirements into products and services. The project manager, using the Synergy PM Handbook, exercises overall management and direction of the work, which proceeds in accordance with ITDP. As shown in the diagram below, most of the system development effort takes place in the Executing Phase of the project management methodology.

The ITDP also includes several iterative phases. Results from testing activities might require the re-initiation of some analysis and/or development activities. The IT Project Managers at Synergy recognize that this will probably occur and account for it in project planning.

Project governance is concerned with accountability and responsibilities. An effective structure ensures that the proper interfaces occur. It provides the project approving and monitoring authorities with the information they need to support the project through continued funding and resources. These authorities may be the same or different people, depending upon the stratification of the project.
